The Situation

A global specialty retailer with 35,000 employees across 22 countries had selected Workday as its HCM and Finance platform, replacing SAP HCM and Oracle E-Business Suite Finance. Workday had submitted a software subscription proposal of $8.2M over 5 years, plus a Professional Services implementation estimate of $4.8M. The client engaged us two weeks before planned contract execution.

The Approach

We benchmarked the per-worker rate against comparable enterprise retailers — finding the proposed rate was 28% above the median for organisations of similar size and complexity. We identified that Workday had included Adaptive Planning in the base agreement for 200 users at full list price, despite the client having no immediate budget or implementation plan for it. We challenged the implementation SOW's approach to customisation and data migration, securing a fixed-fee cap for these out-of-scope activities. We extended the sales cycle by three weeks — creating fiscal quarter-end leverage against Workday's annual revenue targets.

The Outcome

The final 5-year agreement was executed at $6.1M for software and $3.3M for implementation — a combined saving of $3.4M. Adaptive Planning was removed from the initial agreement with a right of first refusal at the benchmarked rate within 18 months. The implementation SOW included a fixed-fee cap on customisation and a milestone-based payment structure with clearly defined acceptance criteria.
